Every HCM selection conversation eventually turns into a features fight. Someone pulls up a comparison matrix, and the discussion becomes about which platform has more checkboxes. That’s the wrong conversation, and it’s the reason so many organizations end up with expensive systems that don’t actually fix what was broken.
After years leading these selections — first inside a Big 4 practice, now with my own firm — I’ve come to believe the platform decision is actually the fourth or fifth decision you should make, not the first. Here’s the framework I use with clients.
Start with the business problem, not the software
Before anyone opens a demo environment, we need a clear answer to: what is broken today, and what does “fixed” look like in eighteen months? Is this about consolidating fragmented HR data after an acquisition? Replacing a legacy on-prem system that’s falling out of support? Enabling a genuinely global operating model? Each of those points toward different priorities — and sometimes different platforms — before a single feature gets evaluated.
Understand what each platform is actually good at
Workday, SuccessFactors, and Oracle HCM are all capable, enterprise-grade platforms. They are not interchangeable, and the differences matter more at the edges of your requirements than at the core.
Workday tends to shine in organizations that want a single, tightly integrated system of record with strong finance-HR alignment and a faster, more predictable release cadence. SuccessFactors often fits organizations already deep in the SAP ecosystem, or those with complex, highly localized global requirements where SAP’s footprint gives it an edge. Oracle HCM tends to make the most sense for organizations already running Oracle ERP, where the value of a unified data model and vendor consolidation outweighs best-of-breed considerations elsewhere.
None of that is a ranking. It’s a fit question, and the fit question can’t be answered from a brochure — it has to be answered against your actual organizational structure, your integration landscape, and your tolerance for change.
Weight your requirements before you see a single demo
The single biggest mistake we see is organizations building a 300-line requirements matrix, giving every line equal weight, and then being surprised when the “winning” platform doesn’t actually solve their top three problems.

Pressure-test with your own scenarios, not the vendor’s
Every vendor demo is built to make their platform look effortless. Bring your own scenarios — your actual org structure, your trickiest compensation plan, your most complicated approval workflow — and ask to see them handled live. What breaks, or what takes an awkward workaround, tells you more than any polished demo script.
Selection is where transformation starts, not ends
The platform you choose sets the ceiling on what’s possible, but it doesn’t determine whether you get there. The organizations that get the most value treat selection as the first phase of a transformation program — with the same rigor around change management, data strategy, and operating model design that they’ll need in implementation.
